Coman was absolutely good enough to start for us as a winger, but we don't use a winger oriented formation. Allegri's 4-3-1-2 and 3-5-2 are both wingerless
Coman wasn't inconsistent either, he was good whenever he played, but that was almost always out of position! 20 million for someone we're never going to use was too good of an offer and we used that money to go after a (stopgap) playmaker.
